With around 1,000 employees across multiple global locations, the provider needed its ServiceNow platform to reflect how it actually operates: a one-to-many service provider serving hundreds of external clients, not a single internal IT department.

An ITSM Model That Had Outgrown Its Purpose

The provider had built its reputation on white-glove managed IT and financial services for the legal sector, serving hundreds of law firms from a ServiceNow platform. As the business scaled, its ITSM-centric configuration no longer reflected reality. Designed around a single internal IT function, the model struggled to represent the provider as a one-to-many service provider delivering to hundreds of distinct external clients, each with its own entitlements, service levels, and expectations.

Onboarding new law firm clients was resource-intensive and inconsistent, and customer-specific processes such as billing, quality assurance, and litigation support had grown fragmented across the platform. Without customer-centric case management, structured routing, and clear performance reporting, it was difficult to deliver a consistent experience, measure service quality, or scale without adding proportional headcount.

The provider needed to evolve its ServiceNow foundation into a customer-centric operating model that could standardise delivery, accelerate onboarding, and support continued growth across its client base.

Migrating to a Customer-Centric TPSM and CSM Model

Konversational led a two-phase migration from the provider's ITSM-centric setup to a customer-centric operating model built on ServiceNow TPSM and CSM. The engagement began with an instance review and a review of current configurations, followed by a re-architecture of the core platform aligned to the Common Service Data Model, with a rationalised CMDB and clean, well-owned data.

Customer Service Management introduced structured case management, entitlements, and domain separation so the provider could serve each law firm client consistently, while retained ITSM processes continued to support internal operations. As part of the shift, the provider moved off a custom-built client integration to out-of-the-box ServiceNow Service Exchange, standardising how it connects and exchanges tickets with client environments. Advanced Work Assignment automated case routing, and structured onboarding playbooks standardised how new clients are brought onto the platform. Customer-specific internal processes, including billing, quality assurance, and client notifications, were modelled directly in ServiceNow, alongside Knowledge Management, Survey Management, a mobile experience, and the migration of data and customers onto the new model.

Delivered using Konversational's NowCreate framework with agile sprints, phased go-lives, and hypercare, the programme moved the provider onto a scalable, standards-based foundation.
